How it runs
Phase one is scoped to ship. Everything else goes on the roadmap instead of into the first release.

Requirements, data model, architecture decisions, and a build plan with a fixed scope for phase one.
Build in sprints
Two-week sprints with a working deployment at the end of each one. You use the thing as it grows instead of waiting for a reveal.
Hardening
Load testing, error handling, security review, monitoring, and the unglamorous work that separates a demo from a product.

Production deployment, then changes based on what real users actually do.
